Home Service Business Insights & AI | Owner of appliance repair company (1,500+ jobs/month) & HVAC business in Texas | 15+ years in software & SEO.homeservicebase.com Columbus, OHJoined February 2025
Every time a big home service company or group shows up in the news for any reason, I check its digital footprint out of curiosity. I almost always find something interesting.
This one has 27 GBPs under its own brand, BUT its phone number also appears on 24 Google Business Profiles under other brands.
20 years ago, it was enough to acquire phone numbers. Now, GBPs are the equivalent.
NEWS: HVAC contractor United Air Temp, which counts locations in the Mid-Atlantic and Southeast and is backed by private equity firm Littlejohn & Co., plans to lay off 93 employees over the next 60 days - or roughly a third of its workforce - according to a Monday morning report.
Because of guys like this, we’ll struggle with Google Business Profile verification.
82 freshly created and verified Google Business Profiles in the Houston area, all named "Houston Appliance Repair". Each has a listed address and a unique phone number, and all link to the same spammy website: houstonappliancerepair[.]online

$400M a year, with their average ticket, it’s around 1,100 jobs per day, around 1,400 new leads daily. Crazy amount of transactions.
And it’s not e-commerce with 1100 delivered items, it’s 1,400 interactions lead - CSR and 1,100 interactions technician - customer, per day. 🤯
Our Miami Google Business Profile got suspended. Reinstated in 2 business days.
For the appeal, we submitted our Annual Resale Certificate, Local Business Tax Receipt, and sales tax return. We also have an active lease agreement ready in case we need get into office for video re-verification.
Too much depends on GBP. Better to have solid proof ready.
How AI manages my team of 6 CSRs in appliance repair and HVAC service businesses.
1. Every call gets AI-scored – 16 checks with pass/fail per check (greeting, empathy, fee stated, two time windows, soft save, sales technique, etc). On top of that, AI grades the lead itself – qualification score (1-10), intent (urgent, price shopping, researching), source quality, and loss reason. This separates bad leads from bad calls – so I know if we lost a job because of junk traffic or because the CSR missed the script.
2. AI generates coaching items – for each failed check, it creates a specific suggestion + golden path example using the actual transcript. "You said X, try saying Y instead."
3. Top 3 coaching tips show in CSR's inbox – when they open the CRM, they see their worst patterns with real script examples.
4. Each week I get a notification with the 1 most important script recommendation for the whole team – backed by data on which behavior would generate the most bookings. I just copy and send it in the group chat.
5. AI generates follow-up tasks for each lead who not converted to job, and creates a personalized task with a recommended action (call back or SMS with brief context).
6. AI grades how CSRs execute follow-ups – did they actually call/text before marking complete? Action verified or not. Jobs booked from follow-ups tracked.
7. Twice a month, alongside salary, I pay a $50 bonus in 3 categories:
– Best booking rate for incoming calls from new leads % (tracked only first incoming call from lead).
– Best average score across 16 script params for incoming calls.
– Highest follow-up action rate.
These nominations help reduce missed calls, improve script handling, drive more effort to close leads, and ensure no follow-up is forgotten.
All of this works as a wrapper around @gowithquo and @OpenAI APIs – no @openclaw needed.
@dylthorn Much slower than expected. Good salesman is everything, we don’t have a good one. Break even, two trucks on a road, 0 expenses on ads for now.
Miro is being acquired for ~$1.79B. Its valuation in 2022 was ~$17.5B.
The company is profitable and generates around $600M in ARR.
Airtable was acquired by the same buyer, Bending Spoons, for ~$2.25B. Its valuation in 2021 was ~$11.7B.
Two companies that raised money at huge valuations are now selling for a fraction of those numbers.
AI and vibe coding are crushing SaaS valuations. Software is getting easier to build and harder to defend.
I think more money will flow into businesses like home services, pushing their valuations up.
In my 5th year of living in the U.S., I finally feel ready to become a football fan. The Ohio State Buckeyes are the obvious choice for my first college football season. Any suggestions for an NFL team to follow?
What’s hidden behind SaaS revenue.
For three quarters in a row, ServiceTitan has increased the share of its revenue coming from the “Usage” category, which includes financial services – like transaction fees earned when contractors process customer payments or offer financing through the platform.
Q4 FY26 (Jan 31, 2026) – 21.66% ($53.09M)
Q1 FY27 (Apr 30, 2026) – 22.46% ($58.53M)
Q2 FY27 (Jul 31, 2026) – 25.35% ($72.12M)
What happens with FSM platforms? They lock you into their payment processing and generate revenue from every transaction you charge your customers.
It's another reason why I'm building my own FSM. I want to switch to an Interchange-Plus pricing model and save $50k–$75k a year on processing fees, plus another $30k a year on SaaS costs.
This amount alone will allow me to hire an operations manager who can help me scale the business.
For comparison:
ServiceTitan: Integrated payment processing typically costs around 2.9% + $0.30 per transaction.
Housecall Pro: Integrated payment processing typically costs around 2.59%–3.49% per credit card transaction, depending on how the payment is processed.
Interchange-Plus: You pay the actual card interchange fee plus a transparent processor markup. Interchange itself averages around 1.8–2.36% for credit cards and around 0.3% for debit cards.
At scale, payment processing becomes a significant part of what you actually pay for your "SaaS".
It’s like my appliance repair business but with much bigger ticket. Scale on number of transactions and low overhead, performance pay for techs, etc.
The only thing that is not clear is how he wants to get enough affordable leads to fulfill this model. Competition is so big now compared to years ago when Nexgen built its brand.
What modern Field Management systems don’t have, what I need, and why I’m building my own system.
My goal is simple: I want to be able to onboard 30 technicians with 0 additional back-office team members.
Here some important parts of the system which will help me scale faster:
1. Self-service paperwork & onboarding
From T-shirt size and birthday to signing company policies, W-9 generation, insurance tracking, and subcontractor paperwork – everything is self-service and date-tracked.
You can’t get access to jobs until all required paperwork is completed and up to date.
2. LMS
During my years working in EdTech, I learned that short-form content works best. A simple quiz after each knowledge item helps make sure the information was actually understood. An Acknowledge button for each content item becomes part of internal documentation acceptance.
You can’t get access to jobs until you go through Instagram-like vertical video/text content covering the basic SOPs.
Something new? You can’t miss it, because it blocks everything else until you review it.
Technician keeps asking the same question? The tech manager simply resets that knowledge item in the admin panel, and the technician sees the answer again in the app.
We can track how long they spent on each content item, how often it was reset, quiz results, acknowledgements, etc.
Full control over the knowledge flow inside the company.
3. Payout breakdown
Every job commission is broken down to the penny — why, what, and when it was paid — along with company benchmarks and individual performance statistics.
No questions about where the payout number came from. Everything is transparent.
Following this example, I just created, with a single prompt, an interactive 3D diagram for a specific dryer and refrigerator based on the original printable diagrams.
Our appliance repair technicians review printable diagrams multiple times a day when looking for part numbers and spend a significant amount of time on it.
If the accuracy and time savings are confirmed, I’ll implement this into the in-house field management/operational system I’m currently working on.

we are in a renaissance of learning
4 simple changes that made a significant impact on my appliance repair business in the last 30 days:
1. I moved the voice menu from the beginning of the call to after 40 seconds of no answer. The number of missed/abandoned calls dropped significantly.
2. I hired one more CSR (now we run with a team of 7) to make sure that from 7 AM to 11 PM we always have at least 2 CSRs on shift, and during peak hours, 9 AM–4 PM, we have 3 CSRs on shift.
3. I implemented an incentive for CSRs. If, during the reporting period, they achieve a 0–2% missed call rate on calls that rang for 15+ seconds during their shift while they were not already on another call, they get a bonus.
4. We increased our diagnostic fee by $10, from $89 to $99.
As a result:
– We increased conversion from qualified leads to scheduled jobs and are now getting more jobs.
– We increased our average ticket.
– We decreased our customer acquisition cost.
Small operational changes, but a significant impact on the numbers.
@alex_borkin Before I had something like this "if you new customer stay on the line or press 1, if existing press 2, if any other request not related to appliance repair press 3"
Now phone just ring to CSRs for 40 seconds, then that voice menu plays.
@TigoJay Thanks!
Yeah, I changed my mind along the way. We cracked a unit economy on a scale, where most of our competitors fail because they disproportionately grow overhead. Now we are focusing on hiring more technicians and exploring new markets.
Inspiring story, 19 years long.
I’m in the home service business only because of one of Tommy Mello’s podcasts where he mentioned that they did ~$150m a year on repair and installing garage doors.
2007 ~$0.2M (estimate, startup stage)
2008 ~$0.4M (estimate, Tommy was ~$50k in debt)
2009 ~$0.6M (estimate)
2010 ~$1.0M (estimate, around period Tommy became sole owner)
2011 ~$1.7M (estimate)
2012 ~$2.7M (estimate)
2013 ~$4.0M (estimate)
2014 ~$6.0M (fact, stated by Tommy Mello)
2015 ~$9.5M (estimate)
2016 ~$15M (estimate)
2017 ~$25M (reported historical figure)
2018 ~$30M (reported)
2019 ~$40M (estimate)
2020 ~$50M+ (reported)
2021 ~$75M (estimate)
2022 ~$100-150M (reported projection)
2023 ~$150M (reported/estimated)
2024 ~$200M (reported)
2025 ~$300-350M (estimate)
2026 ~$400M+ (estimate, KKR acquisition valued A1 at ~$2B)

Inspired. On my way there. We’re 4–5 years ahead of Tommy’s story, with a $5M run rate in our third year of operations.
🚨 MASSIVE News: Private Equity giant KKR is acquiring A1 Garage Door Service for $2 billion
This follows Oak Hill’s acquisition of Guild Garage for $800 million in March which generated $300 million revenue and $50 million EBITDA, implying ~16x EBITDA
